The challenge
Signage projects leak margin in two places: material overruns nobody reconciles, and invoices that go out before the client signs off. Trilor ran this on spreadsheets and chat threads. Money and accountability both fell through the gaps.
The blueprint
Model the real lifecycle as hard gates: Lead → Job Order → Production → Completion → Billing. Billing is locked until completion is signed off. Every job carries a bill of materials so planned cost can be checked against what was actually consumed.
What we built
- Membership-gated RLS so each project is only visible to its team — enforced in the database, not just the UI.
- BOM-vs-actual costing that flags overruns per job while there's still time to react.
- Realtime project chat and a completion gate that must be cleared before an invoice can be raised.
